What we found to work the best was imapsync. Set up Dovecot with an admin login on your Sendmail server, use an admin login in Zimbra and run imapsync for each user.

How are the users getting their mail? Are you using POP or are they reading mail directly on the server?

You must install the Zimbra LDAP and provision the users in there first, you can use any other external LDAP as an authentication source after installation.
