I have an installation that was configured without HSM. Can I have it added in retrospectively ? At the moment most of my users are migrated onto Zimbra but I'm worried that I may have to remigrate if I install and enable HSM. What sort of pain & risks am I going to undergo.

Welcome to the forums,

No need to reinstall - you can do it all from the admin console (make sure com_zimbra_hsm.zip is deployed & then create a secondary volume) but you can find a nice command line walkthrough here: Ajcody-HSM-Notes - Zimbra :: Wiki
